1. What is it? #
Ponytail is an open-source AI Agent Skill built around the idea of “making your AI think like the laziest senior engineer in the room“, with the motto “The best code is the code you never wrote“. It suppresses the tendency of coding agents to over-engineer and output unnecessary code, making the model write only what is truly needed.

2. Core principle #
Ponytail is essentially a ~100-line Markdown skill whose core is the YAGNI (You Aren’t Gonna Need It) principle — a software-engineering idea from the 1990s.
A review (Scott Logic) pointed out that, at its core, Ponytail simply wraps the YAGNI principle into a skill. That speaks to its simplicity — no complex mechanism, just “think first, then write” instructions.
3. Real-world data #
Official figures compared against a no-skill baseline:
| Metric | Change |
|---|---|
| LOC (lines of code) | -54% |
| Token usage | -22% |
| Cost | -20% |
| Time | -27% |
| Security | 100% preserved |
In a series of tests, JetBrains noted Ponytail was the only tool producing statistically significant cost savings.
4. Installation & commands #
Hermes Agent #
Ponytail has built-in Hermes Agent support. After injecting the mode, these commands are available:
| Command | Function |
|---|---|
/ponytail |
enable the mode |
/ponytail-review |
review code for over-engineering |
/ponytail-audit |
audit |
/ponytail-debt |
find technical debt |
/ponytail-gain |
review savings |
/ponytail-help |
help |
Other platforms #
| Platform | Method |
|---|---|
| Claude Code | Plugin + SessionStart hook auto-injects the ruleset |
| Cursor / Codex, etc. | add as a skill |
5. How it differs from Caveman #
| Aspect | Caveman 🪨 | Ponytail 🐎 |
|---|---|---|
| Goal | save tokens (compress “talk”) | save code (compress “program”) |
| Approach | ultra-short replies | senior-engineer YAGNI trade-offs |
| Token savings | ~ -65% | ~ -22% |
| Code savings | not directly targeted | ~ -54% LOC |
| Stars | ~109k | ~151k |
| Core philosophy | “a few tokens is enough” | “the code you never wrote is the best code” |
⚠️ Notes #
| Note | Description |
|---|---|
| Risk of over-trimming | chasing brevity may drop necessary robustness code |
| YAGNI needs judgment | “not needed” is context-dependent; handle with care |
| Controversial | some reviews argue it just repackages an old principle |
| Third-party open source | community-developed, not official output |
